A railway company growing faster than its spreadsheets

safety4you is an Austrian railway operations company based in Gunskirchen, with around 150 employees. They provide full-service rail operations for ÖBB (Austria's national rail operator) and other railway companies. The partnership with kwapso started in 2023. The trigger was growth. The business was getting bigger, but the systems weren't keeping pace. More than 100 job applications arrived by email every week, landing in the HR director's inbox with no structure and no way to track where any candidate stood. Over 150 vehicles were managed through an outdated Excel sheet and a whiteboard. Pre-shift safety checks, called LMRAs (Last Minute Risk Analyses), were paper forms kept in each vehicle's glove box. Drivers filled them in, scanned them, and sent the results via WhatsApp. A lot of it simply got lost.

When the operations manager is on holiday, the fleet stops

Before the project, a lot depended on specific individuals. Key processes and institutional knowledge lived in people's heads, not in any central system. When everyone showed up, it worked. The moment someone was sick or on holiday, it became immediately visible how dependent certain processes had become on particular people. The recruitment process had too many people involved at the same time, which regularly created confusion and conflicting decisions. A senior operations manager was also running the vehicle fleet in parallel: filling in handover forms manually, notifying accounting, coordinating damage reports by phone and WhatsApp. And with the LMRA forms, there was no live oversight at all. Nobody knew reliably whether an employee had actually filled in the form. For a company under regular third-party audit, that wasn't a comfort issue. It was a real risk. From there, the Foundation phase begins. It follows the same structure with every kwapso client: a process analysis with interviews that make the actual workflows visible. Not the org chart version. What really happens at the desk and on the platform. From that, a Business Process Model emerges, capturing the current state before anything is changed. Alongside this: an audit. Numbers, KPIs, an industry benchmark. For safety4you, that meant putting a concrete cost on the 100+ weekly applications, the 150+ vehicles, and the manual LMRA process. How much time, how many errors, how much risk the current state was actually generating.

Eliminate first, then streamline, then automate

The process analysis and audit feed into what kwapso calls the ESA Process: Eliminate, Streamline, Automate. First, the team asks what can be removed entirely. Then what remains gets simplified. Only then does automation come in. This sequence is the core of what separates kwapso from a conventional software agency. In the recruitment process, this played out directly: what had been four or five manual steps became two at most. With the fleet, the existing process, which comprised an Excel sheet, a whiteboard, and manual handover forms, was stripped down to what actually mattered, rather than immediately building a complex piece of software. The output of this phase is an optimized Business Process Model, a prioritized backlog, and a roadmap, before there is any talk of an app.

From a backlog to kwapso's Single Source of Truth

Only on the basis of this backlog does a Single Source of Truth (Glideapps.com) get built: the client's own app, running on their own data. Not an off-the-shelf SaaS tool, but a system designed precisely around the processes that were analyzed and optimized first. For safety4you, this became the foundation of the S4Y Office App.

The first sprint doesn't try to deliver everything. It delivers the most important functions, live and usable. For safety4you, that meant a dashboard with a Kanban board for recruitment: a fast, visible first improvement, followed by the first version of the full HR process app.

From here, kwapso follows the same pattern in repeated sprints: one module becomes stable, the next bottleneck becomes visible, the next sprint starts. The simple fleet app became, over 18 months, a full fleet management system with digital damage processing and a connected insurance broker built in. The digital damage form led to an unplanned sprint: the audit team noticed and asked for a digital solution for the LMRA risk analysis. This pattern, one solved problem revealing the next, runs through the entire partnership, right through to the audit module, the digital training centre, and most recently a small sales CRM for incoming leads from the website.

What comes next: AI on a data foundation that already exists

kwapso is currently working on an AI-supported analysis of fuel receipts to identify anomalies, something only possible now because all vehicle, maintenance, and driver data lives in one place. It follows the same logic: structure first, automation second, AI only then. The partnership continues, step by step, with the goal of integrating every area of the business digitally.
